Edit: Now that I think of it, this might be a spoiler. I'm not really sure if the manga has brought it up, but this is only revealing Iris Midgar's current situation after she lose to Shadow.

Spoiler: Iris' current situation

She broke. Losing to Shadow easily, even after teaming up with Beatrice, makes her realize her powerlessness; which in turn weaken her mental state and allowing her to be easily taken advantage of by the cult.

Considering they just revealed that Diabolo's arm is sealed somewhere on the school grounds assume that all the staff are cult members competing against each other to be the first to it.
