how did the side couple get together before the main couple

I would have thought it was more common a thing. If a side-couple gets together, it pushes the main pair to make moves sooner, based on the manga/anime I've seen. Like The Girl I Like Forgot Her Glasses literally has the female lead's best friend fall for a guy at one point which helps her realize what it looks like on someone else's face, and puts two and two together with the male lead's expressions, in addition to acknowledging her own feelings. Admittedly, it still took awhile before they became an official couple (adolescent self-esteem issues still had to be tackled), but she wasn't going anywhere after realizing they both liked each other.

The only exception seems to be when the main relationship starting isn't part of the climax of the series, like HoriMiya, where the main couple gets together early on and then the rest start moving towards each other. Though the only confirmed side relationship in that story was already established before the story started, there was at least one pairing that moved closer together by the end, but never officially started dating before the end.
