A part of me wonders if there is some facet of tone in the original Japanese that doesn't quite carry over in English (due to the relative constraints of the latter language when it comes to nuance and subtext in "levels/forms" of speaking between people) - because on the surface, Yano speaking up about the cafe idea ...didn't strike me as particularly objectionable.
Though her immediately jumping from "I should be a part of the wait staff so I can help teach others about it" to "we should probably have X or Y number of people serving, unless it gets busy...." could have come across as pushing too far into the planning stages when they were still deciding on the concept itself.
Everyone around her dogpiling her out of the blue, though--I believe that's a consequence of them all knowing her over time, and how she is. Even if she's getting a bit better at the 'social game', Yano's personality is a known quantity in her class. They're still reacting to her based on what they historically know/interpret, and don't see her actively attempting to speak up, speak out, and "fit in" more.
Add on the confusion of the boy who confessed speaking up in her defense, someone else chiming in about him liking Yano and teasing him, the class going into an uproar, and Yano yelling out about how that's not relevant...and it all understandably spirals from there.

She is making progress, though. Her friends, even if they're gonna be "in her corner" about it, should know better than to outright lie to her face about how she's doing. Unfortunately, she's gotta fly by the seat of her pants in a lot of ways, and most people around her aren't going to give her grace in this, it seems.
I hope Yano figures it out and finds a safe way to learn and practice, though.

That aside - her being so direct to Hime is really refreshing, and I hope it continues. Hime also needs a kick in the pants to stop tiptoeing around this deal between her and Yano. She's got a fair bit on her plate, sure, but this can't be run away from. Doing so would just repeat the problems from before, and they've both put in the work to even reach this level of ease around one another after those years of estrangement.
Yano's putting in all this work for her sake, but also for Hime. So it's Hime's turn to reciprocate that, and take some time to really delve deep into what she wants and how she envisions this going, and what she would do if things were to fall apart again for the two of them.

But I'm glad this is continuing on. Hope that means the author's in a good place, and has found a pace of work that suits them.

They have already decided on the concept. What the girl objected to mostly was Yano deciding for herself that she gets to be one of the maids when that role will be in hot demand. And Yano trimmed down the number of workers from 14 to only 3-5. Poor Yano is trying to come up with the most efficient plan and is thrilled that her work experience could help but doesn't realize this is for fun and not a real business.
Also those comments about her wearing a maid costume would be too lewd must sting after the whole summer work uniform incident.

Putting aside any nuances in language that got lost in translation, I think the scene does make perfect sense. What Yano (and Nakamura) said was objectively correct and the ideal course of action if the class intends to go with the cafe idea. However, that doesn’t mean the people listening will always be objective, especially when many in the audience have preconceived biases towards the person speaking.

Many of them have known Yano since middle school, they’ve had years to make up their minds about her, about her behaviour and attitude towards others, regardless of whether those assessments were fair or accurate. If you’ve already decided you don’t like a person, you’re not going to be thrilled with the idea of them taking a leadership role, telling you what to do. It could have been anyone else saying the exact same thing, and those same nay-sayers might have been happy to have someone do all the hard work organising everything.

As for Nakamura, it’s not impossible that he had some ulterior motive, but regardless, what he said was perfectly rational. It was impossible to argue against his point without sounding like an idiot, so instead they attacked his character instead. It was the same with Yano, no one made any logical argument for why her idea was so disagreeable, nor did they present any alternative ideas, they just attacked her personally. It takes a bit of maturity to admit when someone you don’t like has a good idea or makes a good point.

I hope we get more introspection and focus on these two. Hime's seems to have chilled out a bit I want to see the messy confrontation and change
