I will wildly guess based on the visual that the culprit will be the drummer, for some reason

The poison obviously came on the scene when drinks were being handed out, proven by the smell and the fact the plushie didn't have any on it. For the rest I'll wait on detectives to explain, can't find heads or tails in this mess.

I'm more than certain that drummer/dude with the drinks did it, because the match message literally says his name. The hint is Japanese incense 香道. I have no idea about the how of getting the poison in, though.
If you rotate the match so that the heads point down it will form a shape that looks like "m n". In traditional Japanese incense matching game, that shape is called "Sakaki", and the drummer guy is named Sakaki Mitsuo.

I'm confused about the ripping sound because breaking a match off doesn't make that kind of noise. At least not in my opinion. Striking a match is what's eerie sounding.

Match seems unused but that doesn't mean she didn't try to light it but fumbled while in panic, maybe she did it to push/seed over the idea about lightning an incense and find our culprit.

Now regarding the poison, layers is our clue. Which might mean someone had an item laced and then swiped out said "layer" once she touched it. I'd venture and guess poison was outside the cup she drank:

1. Culprit sticks a very thin film outside the cup, like those used to protect from scratches on smartphone screens and laced it with poison. Notice how he delivered her cup, he grabs it around the lid when he passes it.

2. She grabs the cup with her bare hands and later the show starts.

3a. Culprit peels off said film while it is dark and sneakingly sticks it over his own phone's screen. or

3b. He swaps the whole drink while it is dark, peels protector off then sticks it over his own phone. or

3c. He swaps the whole drink while it is dark, protector film with poison still on that cup. Notice some drinks remain on their seats's cup holders, which could be surmised that one of them is Hattori's. I'd assume police would hold any items tested for poison, so it does seem weird for those cups to remain there unless they weren't tested for poison...Which means he further swapped his drink with Hattori's in the dark!

Well, maybe there was no need to use any thin film at all and cup was poisoned just like that all along but then it wouldn't explain the layers thing unless it meant this double "swap" as a layer to hide their movements. This last part happened right beside Hattori but we know he has something else in his mind right now and might not have noticed our culprit in the dark.

It might not have anything to do with the message, but it's a funny coincidence arm rests are shaped like matches and third "match" would be where the victim kept her drink.

Minor translation confusion.

The sound effect is ブチッ, and the dialogue says 引き千切る/千切る. ブチッ is either a "snap" sound or a "rip", and 引き千切る/千切る is also either "plucking" or "ripping".

The translator seems to have assumed it's the "rip" because the match looks like paper.

Considering the match looks just crumpled up, I think it should have been a "snap" sound and Momiji is just being a drama queen to call it eerie.

A case where the victim didn't die? Is that a first?

I can think of at minimum 4. Two of them were actually incredibly similar, not in trick but in narrative. One of those two was pretty recent so I'm surprised you don't remember it? The other one was a long long long time ago so I bet even Aoyama didn't remember it which is why he basically rewrote the same plot with a new trick lol

If accurate (and it probably is), then this marks the second time I guessed the culprit due to an unrelated pattern. I thought it might be him just because "Mitsuo" has "Mi", and the third match was torn out. Though the fact she had enough forethought to leave the message that way is as mind-boggling as ever with these messages. And lucky that the culprit was the one person whose name could work by just tearing out a match!

(In case anyone is curious, the other time was "The Mansion of Death and the Red Wall". The clue was something to do with the turn order in chess determining how you looked at the red wall and thus seeing green, and the culprit was named Green. I dunno, just very roughly paraphrasing the wiki summary. I had the much simpler thought: "white and black are opposite colors. So the chess clue is saying look at the opposite of red." Amuses me that I can reach the right conclusion twice following a totally wrong thought process that still works with the hidden message.)

Ah, one of my favorite cases in this series. That's how I got my username from one of the subtitles of the anime adaptation of that case.
