It would be an incredibly weird choice to pivot and start killing characters now, given the general tone of the last 155 chapters where even the villains don't die (including the male one that isn't even part of the harem now). I get that everyone's wary because it's the Akame ga Kill author but didn't he outright say this series was in response to killing so much of the cast in that one? This hasn't been that kind of series, and if he switches now the backlash would be immense.
I just wanna see a permanent disability at least tbh

Looks like now that Yuuki unlocked a form with healing powers the author can have the characters face more severe injuries. No doubt everyone will be healed back to normal after the fight.

So like, yamashiro doesn't even got any consequences after trying to strong arm the entire organisation into making peace with an obviously evil enemy? Not even an "I told you so" moment from the other commander?

Nope, because she had both the authority as their chief commander and the backing of both the government and the military. Strategically she was making a big mistake buying too much into her own hype, and morally her willingness to turn a blind eye to the experiments done on those transformed is repugnant. But she was fulfilling her duty as chief and wasn't doing anything illegal.

The fact she was voted out of the position to be replaced by Kyouka are the consequences for her trying to take the Thunder Gods' deal. The (narrow) majority decided they no longer wanted to follow her nor had confidence in her long-term leadership in comparison to Kyouka. The fact that Kyouka was diplomatic is a simple matter of respect and pragmatism; usurping Yamashiro and initiating sweeping reforms in both policy and leadership structure while they have a powerful enemy knocking at their door is the equivalent of bending over and asking for a boot. And attitude and arrogance aside, Yamashiro is still by far their most powerful combat asset; rubbing her nose in her loss and trying to punish her any further would be horribly shortsighted and remove one of their most important pieces off the board.

I don't think they are winning this. I think this will come to a stale mate, Ren comes, do some shit, something bad might happen, and Taikyoku will escape.

I think it's actually pretty likely. I don't think they can win this one by frontal assault

Or this is the Akame ga Kill moment and we have a lot of death...
After the author have not even killed Bell i seriously doubt there is going to be a mass killing anywhere.
The most in danger right now is Ren. I see foreshadowing everywhere that she is gonna receive a devastating beating, if not even a killing.
A retreat is very likely.

I feel like this'll be like Air Gear, chill with a couple of tense moments for 3/4ths of the manga and then suddenly people dying left and right, hope it all pans out well. . .

No, but it's the first time there's been limb removal. Tenka took a real nasty hit from Aoba and Bell was sliced up pretty good by Fukuma.
There was also the former captain who took some evil god elixir and looked pretty bad until she turned and just got hospitalized
